What the retailer needed

Furniture shoppers like a sofa online, then wonder whether it fits their room. Generic AI staging invents furniture nobody can buy, and AR needs 3D models and a new phone. The retailer wanted its own products in the shopper's own room, from one photo. We built the tool around their catalogue. The pipeline reads the room's floor, perspective and light, places the chosen products at true scale and blends them in. Every result links to the products shown and doubles as a lead for the sales team.

Constraints we had to design around

    Real products, not hallucinated ones

    The model could not redesign the furniture. Shape, colour and material had to stay true to the catalogue item the shopper can actually buy.

    Any room, any phone photo

    Uploads arrive at odd angles, in poor light and full of clutter. Placement had to respect perspective and scale anyway.

    Fast enough for a shopper

    People browsing a store won't wait long. Generation had to run on queued GPU workers with progress feedback, not block the page.

    Turning a nice picture into a sale

    A staged image only matters if it leads somewhere. Product links and lead capture had to be part of the result, not an afterthought.

Architecture and what we shipped

    Catalogue ingestion pipeline

    Product photos, dimensions and variants imported from the store's catalogue, cut out and prepared as compositing assets, refreshed when the catalogue changes.

  2. 02

    Room analysis

    Each upload is analysed for floor plane, camera perspective and lighting direction, so placed items sit on the floor at a believable size.

  3. 03

    Placement and generative compositing

    Products are positioned using the room geometry, then a diffusion model blends them in with consistent shadows and light while preserving the product's actual appearance.

    Queued GPU workers

    Generation runs as background jobs on GPU workers. The shopper sees progress and gets the result without the storefront slowing down.

  5. 05

    Shopper-facing UI

    Upload, pick products, swap variants, regenerate. Every staged image links back to the products in it.

  6. 06

    Lead capture and sales view

    Save, email or book a consultation from the result. The sales team sees the room, the products tried and the contact details in one place.

Questions retailers ask about AI staging

What is AI virtual staging for furniture stores?

A shopper uploads a photo of their room, picks products from your catalogue, and gets a realistic image of the room furnished with those exact products, plus links to buy them.

Does the AI change how our products look?

It shouldn't, and the pipeline is built to prevent it. Products come from your catalogue assets, and the generative model only blends lighting and shadows around them rather than redrawing the item.

Do we need 3D models of our furniture?

No. The tool works from product photos and dimensions, which most retailers already have. That makes it far cheaper to roll out across a whole catalogue than AR.

Can AI staging also work for real estate listings?

Yes. The same room analysis and compositing pipeline can stage empty rooms for property listings, with a furniture set instead of a retailer's catalogue.
